The intake sheet.
The Shadow Week’s table of contents. Print it, walk your own shop with it, keep it. No email, no catch. If you get through this list honestly and nothing stings, you don’t need me.
Before the week — the sit-down
Walk me through last Tuesday, hour by hour. · What only works because you personally touch it? · If you disappeared for three weeks, what breaks first? · Which job type do you think makes the most money, and have you ever checked? · What’s the task that steals your evenings? · When did you last take a full week off, and what did you come back to? · How much is owed to you right now, exact number, no checking?
The paperwork to pull
12 months of P&L or bank statements · the phone log, missed vs answered · 90 days of quotes: sent, amount, outcome, days quiet · 90 days of jobs and what each really cost · invoice dates: work done vs sent vs paid · every software subscription and who actually uses it · the Google profile, seen as a stranger.
The four days — where I stand
Mon: the phone, the schedule board, the morning scramble. · Tue: ride-along, the job, the parts run that shouldn’t exist. · Wed: the quote clipboard, follow-up trail, pricing habits. · Thu: the invoice drawer, the bank ledger, the owner’s half-day shadow with an interrupt count. · Fri/Sat optional, $700: for shops whose real week happens on the weekend.
What comes out
The Shop Book: every leak priced worst-first with its label — measured, owner-reported, or industry figure · findings without a dollar sign · what to leave alone · a fixed quote for the top fixes. Yours either way.
